PROJECT APPROACH

We recommend managing this initiative as a project with an internal project sponsor and a cross functional project team established. espi will take a project management role and work collaboratively with the team to develop and deliver all components of this project.


There are five key components to implementing this process change:

  • Assessing and Framing
  • Development of the new process
  • Training
  • Coaching
  • Continuous Improvement


ASSESSING & FRAMING

Framing will accomplish four key objectives:

  • Gather and analyze information about current processes at your organization; including milestones, key tools (templates and formats), hand-offs, lead roles, and knowledge level of project management.
  • Review the current portfolio of projects. Understand the decision processes and key criteria for selecting this portfolio.
  • Evaluate the success of recent projects. Identify key success/failure factors and how to apply the lessons learned.
  • Identify key challenges, gaps and opportunities.


We interview key stakeholders who are currently involved in delivering projects, as well as members of the extended management team. Through the framing stage, espi assesses tools and capabilities to establish the best fit approach for your team.



DEVELOPMENT

Drawing on both the unique characteristics of your organization and recognized best practices in project management, we will develop a customized project management process. espi will help your organization develop an effective Project Management Process that is both “scalable and transferable”. Scalable in the sense that it can address all sizes of projects from small to very large using the same foundational process; transferable in that the process will work well for different types of projects across the organization. This will include:

  • A Project Management process road map which identifies and defines key milestones
  • Definition of a Project Management review cycle
  • Templates for key documents and management tools for the process
  • A standard cycle for project portfolio evaluation and selection decisions. This will include an efficient and effective reporting approach.


On completion of this stage, we deliver a documented process for managing projects. We will conduct a kick-off meeting to introduce the process to the core implementation team.



TRAINING

Following the process development and concurrently with the roll-out phase, we will provide a 3-day training program Project Managers and their teams. The training will provide an overview of the project management process as well as foundational training on managing projects from initiation through project closure.


On completion of the training workshop, the core team has a solid understanding of best practice approaches in delivering projects. The core team will also develop proficiency in a range of project management tools and methodologies. This knowledge will help to select projects more effectively, develop high quality project plans and improve value generation through projects.



WORKSHOP CONTENTS & DELIVERABLES

The workshop is consistent with the Project Management Institute (PMI) approach. We will address the 5 process Groups (Initiating, Planning, Executing, Monitoring & Controlling, and Closing. We will introduce each of the 10 Knowledge areas and will touch on the 47 Project Management Processes.


While we are consistent with the PMBOK this workshop is about practical applications of the principles of project management. We address theory, but focus on applying it to successful delivery of projects.


Project management, when done right, is a collaborative process. With that in mind, during the workshop, participants will work together to apply the principles, tools and templates that they just learned about. These small group sessions serve to strengthen the learning experience and to help students develop foundational proficiency with the most important project management tools.



COACHING

While the training provides the fundamental knowledge and skills to deliver projects, proficiency comes with practice. We prefer to work with a select group of project managers, project teams and sponsors to coach through the application of the processes and tools they learned in class. Just as a coach helps an athletic team to perform at their best, our coaches guide project managers in how to use the tools and remind them of the best practices.


On completion of the coaching phase, not only have some projects been delivered more effectively than ever before, the organization now has a team of internal subject matter experts who can help develop other project managers and teams in the future.



CONTINUOUS IMPROVEMENT

There is a maturity curve for project management capabilities in any organization. It takes time, energy and focus to continue to refine the project management process and continue to improve in effectiveness of project delivery across the organization. We work with our clients to develop the right continuous improvement plan based on their capabilities and needs.
